Most fulfillment problems get blamed on people. In practice, the mispick rate of a warehouse is mostly decided by choices made long before anyone picks up a carton — how inventory is slotted, how the pick list is built, and what the process forces someone to verify.

Slotting does more work than training

If two SKUs that look alike sit next to each other, someone will eventually grab the wrong one. Good operations separate lookalikes physically, put fast movers near the pack stations, and re-slot when your mix changes seasonally. Ask a prospective partner how often they re-slot and what triggers it.

Scanning beats reading

A picker reading a SKU off a sheet is doing error-prone work. A picker scanning a barcode and getting a confirmation is doing verified work. Ask whether picks are scan-verified at the shelf, at pack, or both, and what happens on the screen when a scan does not match.

The pack station is the last honest checkpoint

Weight checks catch a surprising share of errors: if a carton weighs less than the order should, something is missing. Ask whether pack stations weigh outbound cartons and what tolerance triggers a recheck. It is a cheap control that quietly removes a whole class of mistakes.

Know how errors are counted before you compare rates

An accuracy number means nothing without its denominator. Accuracy per line is a different figure from accuracy per order, and both differ from accuracy per unit. Ask which one is being quoted, and how errors are detected at all — self-reported by the floor, or counted from customer complaints.

Ask what happens after a mistake

Errors are inevitable at volume. What matters is whether the reship is automatic, who pays for it, and whether the cause gets traced back to a slot, a process, or a person. A partner who can tell you what changed after their last recurring error is running a real quality loop.

Kitting and inserts are where scope creeps

Marketing inserts, gift notes, bundles and seasonal kits all sound small and all add touches per order. Agree up front how these are priced and how much notice is needed to change them, or your per-order cost will drift without anyone deciding it should.
